Approach

Started with concept generation in Gemini and Nano Banana to lock down the look and framing. From there, I built the animation pipeline in ComfyUI using Wan Vace — driving motion from depth maps with first and last frame inputs to control the movement.

Getting the controlnet strength right was the tricky part. Too high, and the output followed the driving video instead of respecting the perspective in the init image. Dialed it back to lower strength across multiple Wan Vace encodes, which gave the right balance — the depth information drove the parallax without fighting the original composition.

Composited the outputs in Nuke to clean up and polish, then added motion graphics in After Effects for the final piece.

Value

Five days from concept to finished clip. The depth-driven workflow opened up fast iteration on the 3D effect without a heavy 3D pipeline. Featured in ComfyUI's 2025 Creativity Showcase.

Challenge

3D OOH billboard effects look great but take time to produce. The goal here was simple: match current broadcast standards for that parallax pop-out look, but build a workflow that gets there in a fraction of the time — with room to iterate fast.
